Leads come in, some become customers, and the reports hand you a cost per lead and maybe a cost per customer acquisition. What no report shows is which channel brought you the customers who stuck around and paid well, and which one brought the price-shoppers who haggled once and vanished.

So you keep funding whatever channel produces the most leads, because volume is the thing you can actually see. The channel quietly bringing your best customers costs more per customer and sends fewer of them, so on a report built around volume it looks like the loser. So it gets cut.

Cost per lead is the wrong number to be optimizing. What you want to know is what it costs to win a customer who's actually worth keeping, which means tying what you spent on Monday to who was still around six months later. That data sits in two systems that were never built to talk to each other.

You can start this week by asking one question: what's your current metric for ad spend? Is it cost per customer acquisition, or are you measuring spend against the worth of the customer it brings you?
